So Roger… now you've heard of ten layers

Here’s the link: http://www.derby.ac.uk/press-office/news/george-mallorys-everest-clothes-learning-from-the-past
It turns out that George Mallory, a serious winter camper, wore 10 layers of silk and wool. (and I’m not going to argue with these guys)
“Mallory's clothes were windproof, waterproof and warm”
The article explains how his frozen body and remnant clothing have been the model of layering ever since.
My point is this, what works for each individual is the key. Experimentation and a gradual gain in confidence with respect to each individual endeavor.
A debate over the semantics of weather the 3 layer or 4 layer system is correct seems a little silly….to me.
Our personal experiences with what has worked well for us is what can be shared between us.
It's your valuable winter experience that us new guys are looking for.

My 3 layer system for hands is same as other zones: base+ insulation+shell. I do differentiate shells based on rain or wind, but only take one or the other. In fact I do have a thin pair of gloves from REI which are windproof, but not water proof, to answer your question.

So, depending on the forecast I'd take one of each of these:

Gloves
1.Base: silk, wool-1, knit polypro
2. Insulation: fleece 200
3. Shell: REI windshell gloves, REI 'One' gloves, Montbell drytech long arm ski gloves

Summer time: 3, shell only
Spring or Fall: 1 and 3
Winter, 1 and 2 and 3

I use the 5×3= 15 item checklist when packing to make sure I dont forget something on a winter trip. Then I add extra gloves, hat, and a fleece for a group member who usually forgets something.

You might ask how I could possibly have three layers on my head? Well, not all at the same time. I have a thin polypro skull cap as base for use under a helmet; without the helmet, wool watch caps are insulation, and a DWR sprayed nylon ball cap is my 'shell'.

What's your system?
